Lead flashing is responsible for more unexplained ceiling leaks in Devon than any other single roof component. Homeowners often blame broken tiles or missing ridge mortar — but the entry point is frequently a cracked lead flashing at a chimney stack or wall abutment. This guide explains what lead flashings are, how long they last in Devon’s climate, and when repair stops making sense.
Lead flashing seals the joints where a roof meets a chimney, wall or valley. It fails through thermal fatigue after 40-60 years, showing as cracking at fold points and white calcium staining. Failed flashing is the most common hidden cause of ceiling damp in Devon homes.
Lead flashing is the waterproof seal at every point where the roof covering meets a vertical surface — primarily at chimney stacks, dormer walls, parapet walls, and abutments with adjacent higher structures. These are the junctions where rain is funnelled by the roof geometry rather than running straight off the slope, and where a gap in the weatherproofing produces immediate water entry.
A chimney stack on a standard Devon Victorian terrace has four elements of lead work: the step flashings that seal the sides of the stack against the roof slope in a staircase pattern following the tile courses; the apron flashing that seals the lower face of the stack; the back gutter that collects water from behind the stack and channels it to each side; and occasionally a soaker beneath each step flashing that provides secondary weatherproofing at the tile joints.
The lead used in roofing is soft-rolled sheet, specified by thickness using a code system: code 3 (1.32mm), code 4 (1.80mm), and code 5 (2.24mm). The choice of code should match the application — code 4 for step flashings, code 5 for valleys and back gutters where water stands.
Lead fails through thermal fatigue. The metal expands in summer heat and contracts in winter cold. In Devon’s climate the temperature swing from a cold January night to a warm July afternoon is significant, and over decades this cycling creates stress fractures at the fold points, laps and drips where the lead has been bent.

The failure is predictable and time-dependent. Lead installed in the 1960s and 70s on Exeter’s estate housing is now 50–60 years old and typically shows visible cracking at fold points, particularly at chimney step flashings and at the drip edge of apron flashings. This is not premature failure — it is the normal end of service life for correctly installed lead.
Devon’s coastal environment accelerates the process. Salt aerosol at Exmouth, Dawlish and Topsham oxidises the lead surface faster than inland conditions, shortening the time before fatigue cracking appears by 10–15 years on the most exposed Channel-facing stacks.
Under-specification also causes premature failure. Code 3 lead used in a back gutter application — where code 5 is correct — will fail within 15–20 years rather than 40–50. We regularly find under-specified lead on Devon properties, particularly on 1970s and 80s estate housing where the original specification was value-engineered.
Visual inspection from the ground with binoculars is surprisingly effective for assessing obvious lead failure. Look for white calcium deposits running down from the chimney face — these form where water is wicking through a cracked lead joint and dissolving the mortar behind it. Rust staining below a chimney stack indicates corroded fixings, which often co-exist with failed lead.
From the roof, the assessment is more detailed. We press along each fold in the step flashings, at the lap joints, and along the drip edge of the apron. Lead that has lost its elasticity will show hairline cracks at fold points when light pressure is applied. Lead that springs back to shape under light pressure is still serviceable. Lead that remains displaced when pressed is fully fatigued.
The back gutter is the element most frequently overlooked in visual assessments. It is behind the stack and not visible from the eaves side. A survey that does not assess the back gutter has not assessed the full installation.

📞 Call 01392 759 295Small cracks on otherwise serviceable lead can be sealed with lead sealant — a bituminous or polymer product that bonds to lead and provides a temporary waterproof patch. This is appropriate for a single crack on lead that is otherwise sound and pliable.
Full replacement is the correct decision when: the lead shows cracking at multiple points; previous patch repairs are visible (indicating the lead has been failing for some time); the lead is more than 50 years old and shows overall stiffening; or the code specification is incorrect for the application.
The economics favour replacement over repeated patching. A full lead replacement at a chimney stack costs £400–£750 and lasts 40–50 years. A patch repair costs £80–£150 and typically lasts 2–5 years before adjacent cracking produces a new leak. Three patch repairs over 10 years costs as much as a full replacement and leaves the same fatigued lead in place.
Correct lead specification for Devon’s climate requires attention to three elements beyond the standard code selection.
Fixing method: Lead step flashings should be fixed with stainless steel clips, not mortar tuck alone. Mortar-only fixing works in sheltered conditions but fails under sustained wind loading — a common occurrence in Tiverton’s valley position and Crediton’s exposed location.
Bay lengths: Lead expands and contracts with temperature. Bays longer than 1.5 metres without a movement joint will eventually buckle or crack at the fixed end. Correct bay length specification is a mark of a properly trained lead worker.
Patination oil: New lead is bright and reflective. It naturally oxidises to a grey patina that protects the surface from further atmospheric attack. In Devon’s coastal environment this patination should be accelerated by applying patination oil immediately after installation. Without it, runoff from bright new lead can stain surrounding masonry and tile for 1–2 years.
